Establishment of an Agile test team

Background

CoreChange played a key role in optimizing one of its clients’ procurement and management of external workforce, in collaboration with its partner, SAP Fieldglass. The client, a global telecom provider with operations in over 170 countries, have a significant need to hire external workforce and faced complex challenges. They required efficient and unified processes to manage thousands of consultants working in different countries and on various projects. After an in-depth pre-study, the client decided to use SAP Fieldglass as their VMS platform (Vendor Management System) to enhance the management of external resources. This platform aids in finding, hiring, managing, paying, and evaluating external consultants and consulting providers. Currently, up to 20,000 consultants are being managed through the new platform, covering 90% of the total cost.

 

Assignment

When the client wanted to implement its Vendor Management System (VMS), extensive testing was required due to the VMS’s complexity and integration with various other systems. The tests workers did not operate in an agile manner and were not coordinated as a team. One challenge was that the tests becoming a bottleneck in the roll-out of the system solution. Additional challenges were that the system solutions were complex and required adaptations to each country's specific requirements and regulations.

The client decided to engage CoreChange as its partner and a Senior Test Manager from CoreChange was assigned to implement a transformation towards a more agile way of working and provide training to employees in agile projects and testing techniques. CoreChange’s designated task was to establish a more efficient and agile way of working, create a test team and oversee, organize and coach the remote testers located in different countries responsible for testing the system solutions.

Results

With the help of a Senior Test Manager from CoreChange, a new agile testing team was created and the people were trained in agile working methods for planning, executing and monitoring tests. The test team and testing process became an integral part of the development process, increasing quality, efficiency, and customer satisfaction.

The test team successfully reduced the testing period from 10 working days to 3-4 days, enabling the completion of some projects ahead of schedule and leading to resource and cost savings. Moreover, the test team also freed up more than 30% of their time, allowing them to take on additional responsibilities and assist other teams, such as the support and training teams.
